BYD, Xpeng and Tesla are all pouring in on humanoids almost at once, and the industry's most certain commercialization entrance, the auto plant, is being rewritten by the carmakers themselves. When the best customer starts building robots, a robot company's commercial loop has to be found again from scratch.

It starts with reports that BYD would deploy 20,000 humanoids in its own plants this year; the company later denied it. But the real signal was never whether the number is exact. It is that carmakers are shifting from being buyers, investors and test grounds of humanoids to becoming their makers.

BYD's executive VP Li Ke was specific. What BYD wants to solve is a robot whose brain and limbs are both well developed and truly usable. Once the robot is genuinely mature, BYD itself becomes the largest user, including putting it into overseas stores to do customer guidance and service, easing the long-standing labor shortage. She judges that China may be the first market in the world to fully commercialize humanoid robots.

BYD's moves began earlier than most assume. In 2022 it launched its robotics business under the fifteenth business unit. It later took roughly 3.76% of Zhiyuan, becoming the first carmaker strategic investor Zhiyuan brought in; it made a strategic investment in dexterous-hand maker Paxini, becoming its largest outside shareholder at the time; and to shore up data, it built a joint embodied-intelligence lab with HKUST. Laid together, BYD is trying to round out the key capabilities, model, data, dexterous hands, one piece at a time through partnerships.

BYD is not alone. Xpeng sees the robot as an extension of its own AI, with IRON slated for mass production by year-end, trialed first in Xpeng stores and delivered to Chinese and overseas customers from next year. Li Auto's internal project Nexus begins with a two-wheeled robot aimed first at factory loading and unloading. Tesla has, as planned, shut part of the Model S and Model X lines and is converting the freed capacity into a base for Optimus.

The underlying driver is arithmetic. Data from the National Bureau of Statistics and CPCA puts Q1 2026 auto-industry margin at 3.2%. In 2025 Chinese sales passed 34.4 million vehicles, up 7.1%, but industry-wide cost growth reached 8.1%. Selling more cars no longer holds up growth; makers must find a new curve, must remake their own systems to cut cost, lift efficiency and lean less on labor. BYD's production-line headcount in 2025 fell from 763,000 to 665,800. For carmakers, the robot is long past being a new story; it is the next-generation manufacturing efficiency tool.

Look back: the auto plant used to be the best training ground in robotics, supplying orders, data, scenarios and trust. UBTECH's Walker S1 entered a BYD plant for live training two years ago, priced near a million yuan a unit, and later pulled in more than 500 units of intent from Dongfeng Liuzhou and Zeekr, worth over a hundred million. But now carmakers are trying to make the robot part of their own manufacturing system, holding the scene, the data, the lines, the supply chain and the scale. The carmakers hold these; the startups supply the model, the algorithm, the dexterous manipulation and the system. Only this time, the initiative will not automatically sit with the startups.
